if you are not wanting all new then check how many of your heads have gone.
take off belt and the water jacket between the heads and see which are bubbling - its that/them that have gone
and what ever you do do not buy skimmed heads - they should not be skimmed, they do not warp.

Bought a pair of used but newish heads with a guarantee had never been skimmed standard deck height new gasket, bolts heads ,push rods were wearing at rocker end so put in a genuine new set in all fitted I had the injectors cleaned /reset while it was apart
,fired her up tonight all running ok I found the reason for it warming up in the first place ......crack in the bottom of thermostat housing leaks when warm only gonna ring ACD of Lancs in the morning to see if they've got one fingers crossed aye
I found it much easier to get at that nut behind the tourbo with inlet manifold removed......remove all inlet nuts ,pull manifold away from heads ,remove rear 2 top studs and manifold comes out with exhaust manifold in place
